The Decisions You Should Not Be Making Anymore

Most founders are not overwhelmed because of workload.

They are overwhelmed because they are still making decisions their business should already own.

You do not scale by working less.
You scale by removing yourself from decisions that no longer require you.

Where the Breakdown Happens

As your business grows, decision volume increases.

If decision design does not evolve, everything defaults upward.

That is how founders become the system.

The Five Decisions You Should Remove First

  1. Routine client decisions
    Scope changes, minor approvals, standard requests
    If these reach you, you do not have defined guardrails

Fix this by writing a simple rule set
What is allowed
What requires approval
What gets escalated

  1. Weekly prioritization
    If your team asks what matters every week, there is no system

Fix this by implementing a weekly priority doc
Top 3 company priorities
Top 3 team priorities
No new work without tradeoffs

  1. Escalation decisions
    If everything becomes urgent, escalation rules do not exist

Fix this by defining 3 levels
Level 1 team handles
Level 2 team lead handles
Level 3 only then escalates to you

  1. Information gathering
    If you are piecing together updates, your reporting layer is broken

Fix this by requiring one weekly report
What moved
What is stuck
What is at risk
What needs decision

  1. Final approval loops
    If everything needs your sign-off, nothing is actually owned

Fix this by removing approval from one category this week
Let the decision happen without you

What to Implement This Week

Do this in 60 minutes

  1. List your top 10 recurring decisions

  2. Assign one owner to each

  3. Define what they can decide without you

  4. Tell the team clearly

Then do the hard part

Do not step back in

Test

If you disappeared for two weeks, what breaks?

That is your real system.

Remove yourself from decisions that should already be owned.

That is how pressure drops.
